Easyboots rubbing

I used easyboots for the first time today (front feet only).  After a 5 mile 
walk, I took the boots off the front feet and inspected......it appears to 
have rubbed the hair off of the heel bulbs and irritated my mare  to the 
exent of being tender.   I followed Karen's webpage to prepare the boots.   
My mare is currently barefoot and needs to stay barefoot for awhile.  What am 
I doing wrong?
